The question is almost always "will this pay for itself?" — and the honest answer is that ROI on ERP is a model you build, not a figure you look up. Most of the disappointing ERP outcomes I have seen were not caused by bad software; they were caused by a business case that counted the costs carefully and the benefits by wishful thinking.

What does ERP ROI actually measure?

Return on investment measures how much value an ERP returns relative to what it costs, expressed as a percentage over a defined time window. The formula is (total benefit − total cost) ÷ total cost × 100. A positive result means the system earned back more than it consumed. Pick the window first — three or five years is standard — because both sides of the equation depend on it.

The trap is treating ERP like a one-time purchase. Value accrues slowly and cost is spread across years, so a one-year snapshot almost always looks bad. Measuring over three to five years lets the productivity gains, which arrive after go-live, actually show up against the upfront spend.

How do you calculate total cost of ownership?

Total cost of ownership adds every expense the ERP creates across your chosen window: software or subscription, implementation services, hosting or infrastructure, training, ongoing support, and the internal staff time the project consumes. Industry guidance puts implementation services alone at roughly a quarter to two-fifths of a multi-year ERP total cost of ownership, so leaving it out distorts everything.

How do you quantify the benefits?

Benefits come from four sources: time saved on manual work, errors and rework removed, licence and tool consolidation, and better decisions from cleaner data. Convert each into rupees where you honestly can, and keep the ones you cannot quantify in a clearly labelled second column. The discipline is separating hard savings from soft gains so no one accuses the model of inflation.

Measure time saved

Pick three or four repetitive tasks — invoice entry, stock reconciliation, monthly closing. Estimate hours spent per month now, estimate hours after automation, multiply the difference by a loaded hourly cost. This is your most defensible hard number.

How do payback period and ROI work together?

Payback period is the time it takes for cumulative benefits to equal total cost — the moment the system stops being a drain and starts being a gain. ROI tells you the size of the return; payback tells you when it lands. A finance team almost always wants both, because a high ROI with a distant payback is a different risk from a modest ROI that repays quickly.

Treat those as reference points, not promises — your payback depends on how much manual work you actually remove.

How do you build the business case for an Indian SMB?
